How Many Operators Does One Auto Insertion Machine Actually Replace?

If you have spent any time evaluating THT automation, you have heard the claim: one auto insertion machine replaces 7 to 10 manual workers. It appears in brochures, on trade show banners, and in sales conversations. And it is not wrong — for some factories.

The Four Variables That Change the Answer

1. Machine CPH vs Operator Throughput

The most basic comparison is placement speed. A manual THT operator typically places 400 to 800 components per hour on a well-organized line. An axial auto insertion machine such as the S4000 runs at 20,000 to 22,000 CPH. A radial machine such as the S-3010B runs at approximately 6,500 CPH depending on board size.

If your line runs a single product for a full shift, the CPH gap can translate into a 4:1 to 8:1 replacement ratio. If your line runs 5 product changeovers per shift, the ratio narrows.

2. Component Count Per Board

A PCB with 200 axial resistors and 30 radial capacitors has very different automation potential than a board with 8 axial and 40 odd-form components. For boards with high axial or radial content, auto insertion machines reach their full CPH potential quickly.

3. Defect Rate and Rework Cost

Manual insertion defects typically run 0.3% to 1.5%. Auto insertion with mechanical clinch brings defect rates below 0.1%. Rework on insertion defects can add significant annual labor cost, particularly for lines processing 1,000+ boards per day.

4. Multi-Machine Supervision Ratio

One operator can manage multiple machines simultaneously. This is where the biggest labor leverage comes from. A 6,500 CPH radial machine supervised alongside a second machine can contribute to a total headcount reduction of 8 to 12 across the THT section.

When Auto Insertion Does Not Save Headcount

If your production is dominated by small batches under 500 units, with more than 10 product changeovers per shift, the setup time per board erodes the CPH advantage. If your THT components are predominantly odd-form, the available machine time covers only a fraction of the board.
